Overview
Teamflow's beta had power but no clarity: users loved the speed and hated finding anything. I led a full product redesign — navigation, board views, docs and the mobile companion — while the engineering team kept shipping underneath.
The challenge
Every feature had been added where it fit, not where it belonged. New teammates took weeks to orient, and the mobile app was a shrunken desktop screen. The redesign had to reorganise without alienating the loyal beta users who lived in the product daily.
Approach
- Jobs-based research with twelve teams to map how work actually flows.
- Command-bar navigation so power users never lose their shortcuts.
- Mobile app rethought as a triage tool: today's tasks, mentions, approvals.
- Gradual rollout with in-product guides, so beta users migrated happily.

Outcome
New-team onboarding time fell sharply, mobile daily use climbed past desktop for check-ins, and the beta community — braced for a revolt — asked for stickers instead. Teamflow launched publicly on the new foundation.
